…aration Consolidate the reviewed change and its follow-ups on current upstream. Original change notes: M1: Defer document-open scans and share inspection state Integrate deferred marker/link indexes, on-demand signature details and shared inspection parsing to reduce large-document open work. Preserve signed-file rewrite guards independently of signature validation. Keep inspection caches independent, retain stricter stream limits, and fall back to source parsing after object, trailer or encryption edits. Add regression coverage for source isolation, lazy cache invalidation, pre-validation rewrite refusal and signature panel behavior. Based on @cyfung1031's proposals: - storytold#1434 (a4cdc2d) - storytold#1465 (b9cd81f) - storytold#1527 (eaa0c27) Refs storytold#307. Background desktop opening and compact xref storage remain separate; this does not claim to fix cold-cache first rendering. M1: Keep desktop responsive throughout document opening Build on @cyfung1031's background-open proposal storytold#1493 at 355d4c5. Split engine preparation from registration and keep CLI/MCP opening synchronous. Explicitly enable the native worker before startup files, carry tool and navigation continuations through password retries, serialize modal completion, and preserve pending session paths on quit. Reprepare stale security-policy snapshots before registration. Keep the bounded worker and UI completion state machine separate. Keep startup view options attached to their original request through retries, failures and cancellation. Add deterministic responsiveness and opening-flow regressions. Seven regressions were observed failing before their fixes. Pin the existing reload test's English labels to an explicit English test locale. Refs storytold#307 Based-on: storytold#1493 M1: Keep startup bytes queued during password preparation Preserve the local password interaction until background preparation finishes. Add a deterministic barrier regression and exercise deferred tools, wrong passwords, cancellation, and text/image conversion success and failure. Cover the public open-then-tool flow in both synchronous and background hosts. test(ui): wait for interactive recovery password fields (storytold#1634) M1: apply backpressure to native document preparation Keep queued paths unread until the UI can consume their result, so a password or tool dialog does not retain every prepared PDF in a batch. Use the UI pending order for both password retries and stale-policy repreparation instead of independently ordering the worker queue. Add regressions for held results, newly queued files behind a password prompt, and security repreparation ahead of later reads. All three fail on the preceding PR head; 1,130 UI tests pass after the change. Refs storytold#307

Reuse the editable COS parse for inspection only while it represents the same unmodified source. Keep independent caches and existing stream limits. Extend native background opening with UI-driven admission: later paths remain unread while a prepared result, password prompt, picker or tool interaction waits. Preserve request-owned startup options, session pages, recovery and tool continuations; reprepare stale security-policy snapshots. Retain upstream's eager signature validation, rendered verdicts, trust refresh and signed snapshots. Keep exact structural rewrite guards for adopted signature fields and standalone document timestamps. Build on cyfung1031's shared-parsing proposal storytold#1527 (eaa0c27), marker/link index proposal storytold#1434 (a4cdc2d), and background preparation storytold#1493 (355d4c5). The latter two are already upstream; preserve their implementations. Refs storytold#307. Cold-cache first rendering, global memory budgets and interrupting an active parse remain outside this change.

Thanks for the careful write-up and the paired measurements. Two things block this head:
- The hosted
test (ubuntu-latest)andtest (windows-latest)jobs fail on this head withclippy::missing_const_for_thread_local(denied by-D warnings) atcrates/render/src/structure.rs:15:static SOURCE_PATH_COUNTS: Cell<(usize, usize)> = Cell::new((0, 0));in the test-onlythread_local!. Initialise it withconst { Cell::new((0, 0)) }. The build stops at this error, so none of the new tests ran in CI, and the local checks listed in the PR cover only focused packages, not the full gate. - The branch conflicts with main now (GitHub reports it as not mergeable).
ROADMAP.mdanddocs/roadmap.mdare the likely places, as they change with almost every PR. Please rebase, and while you are there drop the unrelated removed blank line in theROADMAP.mdprogress log, so the diff stays one change.
The code change itself reads well to me: inspection_view shares the immutable source and takes fresh object and object-stream caches, the reuse is guarded by Arc::ptr_eq with the old path as the fallback, and the 256 MiB inspection cap is kept. I would approve once CI is green on the rebased head. The speed claim is modest and the description says so (only one file shows a consistent gain), so I am not asking for more measurements.
Review basis: reading the full diff plus the failed hosted job logs on this head. I did not run local tests (builds are paused).

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win
Reject edited COS sources before reusing them.
Byte-Arc identity does not prove that source still represents bytes. If a caller changes an /Info object with source.set(...), this check still selects LazyStructure::from_document. That view reads the unsaved overlay, so inspect_with_cos can report a title that is not in bytes. The independent inspect path reports the title in bytes. Reuse only a source known to be in its original read state; otherwise use the independent path. Account for direct trailer changes as well, since is_modified() does not track them.

Review direction
Review the ownership and fallback boundary: the supplied COS source is reused only for the same
Arc<Vec<u8>>, inspection receives fresh object/object-stream caches, and the existing 256 MiB decoded-stream limit remains in force. Please judge constructor-path and behavior tests as the mechanism/correctness evidence. The timing and RSS table is a separate sanity check; it shows a small, repeatabledoc_openspeedup on the 184 MiB VMware file and no repeatable elapsed or footprint change on the other two files, so this PR does not claim more than that.Summary
Session::open_unguardedalready opens the editable COS document. When inspection receives that same byte allocation, it now builds its lazy structure from an isolated view of the parsed document instead of opening a second COS document. Other input identities and failed COS opens keep the independent inspection path.Problem and root cause
The engine opened a
pdfcraft_cos::Documentfor editing, thenLazyStructure::newopened the same bytes as another COS document for inspection. That repeated xref/security/source setup and retained a second set of object metadata during open. Hayro's renderer/page-geometry parse remains unchanged.Target and invariants
Use one COS source for the editor and lazy inspector on the normal open path while preserving
DocInfo, password handling, repair fallback, error classification, and the editor's mutable state. Inspection must not populate the editor's object or object-stream caches.Fix
Document::inspection_view: immutable source, xref, revision, and authentication data are shared; overlays are cloned; object and object-stream caches are independent; the requested stream cap is clamped to the COS maximum.LazyStructure::from_documentwith the existing 256 MiB inspection cap.inspect_with_cos, guarded byArc::ptr_eq; mismatches use the old independent path.Session::open_unguardedand the owner-password retry through the shared-source inspector when the initial COS open succeeded. Before and after
(0 independent, 1 reused); mismatched bytes:(1 independent, 0 reused)The render test compares complete
DocInfooutput across the ordinary, shared-source, and mismatched-source paths. The counter fails if shared inspection starts constructing an independentLazyStructureagain.Time and memory measurements

Bothpdfcraft-clibinaries use thelow-diskprofile, not a release build. Every run hadPDFCRAFT_SYSTEM_FONTS=0set. Inputs: demo_heavy_engineering_A1.pdf, vmware-cloud-foundation-9-1.pdf, and pdf_engine_test.pdf.Each PDF runs two workloads:
doc_open(pdfcraft-cli run doc_open path=…, the open path this PR changes) andinfo(pdfcraft-cli info …, the inspection path). Each variant has one unrecorded warm-up and then 15 measured rounds, with base and head alternating order between rounds. CPU was at least 60% idle before each round. Elapsed time is wall-clock time for the process. Peak footprint and maximum RSS come from/usr/bin/time -l. Output equality compares SHA-256 hashes of stdout. The output includes the input path, so only base-versus-head equality is meaningful.Base and head run back to back in each round, so each round gives one paired comparison. A row is called consistent only when one side wins at least 12 of the 15 pairs (two-sided exact sign test, p < 0.05). Min–max ranges are shown for context; they overlap on every row here and understate the paired results.

doc_opendoc_opendoc_openinfoinfoinfoThe VMware
doc_openis the only consistent elapsed change: faster in 13 of 15 paired rounds (median 8,201 ms to 7,829 ms, −4.5%). Its peak footprint is also lower in 14 of 15 rounds (median 501.3 to 454.6 MiB, −9.3%). Its max RSS does not move consistently (median 447.2 to 480.3 MiB, lower in only 8 of 15 rounds), so footprint is the more reliable memory figure for this file.pdf_engine_test.pdfmax RSS is lower in 13 of 15 rounds ondoc_open(14.1 to 13.9 MiB), a 0.2 MiB change. Elapsed time shows no consistent change fordoc_openon the other two files. Theinfoworkload, which uses the inspection path, shows no consistent elapsed, footprint, or RSS change on any file. Stdout is identical for base and head in all six rows. These are sanity measurements, not the basis for a speed claim.Correctness evidence

The full-workspace Clippy/test gates were not run locally because the host was under memory pressure and the temporary volume had 13 GiB free; only focused package checks were run. Hosted CI was not waited on, and no CI result is claimed.
Malformed and hostile input safety
Source reuse requires exact Arc identity. A mismatch or failed initial COS parse follows the independent parser path. Repaired structures retain the existing compatibility fallback, inspection still uses fresh caches and the 256 MiB decoded-stream cap, and this change adds no unsafe code or new worker threads.
