When a serve performance test exits before readiness or times out, the test report currently shows the readiness exception without the server's underlying error. The server log stays in the temporary working directory and can disappear during cleanup.
Write each server's complete stdout/stderr directly to detailed_results/<case>/ under the output directory, retaining the existing unique filenames. For command exceptions or failed requests reported by a successful client process, include the last 200 lines, bounded to 64 KiB, in captured pytest output so JUnit reports contain server diagnostics. Metric parsing failures also print the tail before re-raising the original exception. An unreadable log does not replace the original failure. Omitting --output-dir retains the existing working-directory fallback.
Test Coverage
Seventeen temporary CPU checks passed against this branch: early exit, readiness timeout, independent log files and shutdown output, client failure, bounded/invalid-UTF-8 output, missing/empty logs, unset/relative/absolute output paths, and non-throwing failed-request markers, and missing/invalid/valid metric parsing.
A deliberately failing child-process probe confirmed that JUnit system-out contains server stderr while retaining the original readiness exception.
All applicable pre-commit checks passed.
Validation scripts remain outside the repository. Full GPU/Jenkins CI has not been run for this change.

Dev Engineer Review
Serve tests store each server’s stdout and stderr in unique files under detailed_results/<case>/ when output_dir is set. Without output_dir, logs use the working-directory fallback.
Failure output includes up to 200 log lines, bounded to 64 KiB. Log-read errors do not replace the original failure. Metric parsing errors are re-raised after logging.
No current review findings were supplied, so review severity counts are unavailable. Full GPU/Jenkins CI was not run.
QA Engineer Review
tests/integration/defs/perf/test_perf.py and tests/integration/defs/perf/utils.py changed. No test-list files changed. No changes to test functions, IDs, selectors, or waivers were reported.
The author reports 17 temporary CPU checks for log storage, failure paths, bounded output, unreadable logs, output-path variants, and metric parsing. A failing child-process probe checked JUnit system-out and preservation of the readiness exception. These validation scripts are not in the repository.
Existing test_perf.py entries appear in CI list tests/integration/test_lists/test-db/l0_perf.yml and manual-QA lists tests/integration/test_lists/qa/llm_perf_core.yml and tests/integration/test_lists/qa/llm_spark_perf.yml. This change does not alter those lists.
Coverage verdict: needs follow-up. The reported CPU checks cover key behavior, but their scripts are not checked in and full GPU/Jenkins CI was not run.
Per-File QA Perspective
tests/integration/defs/perf/test_perf.py: Sets the serve log directory under detailed_results when an output directory is available. Verify serve runs use the expected path; existing test entries are in CI and manual-QA lists.
tests/integration/defs/perf/utils.py: Adds optional log-directory configuration and bounded log-tail output for failures. Verify startup timeout, failed-request and parsing paths, unreadable logs, and callers that omit server_log_dir.

Walkthrough
Performance serve tests can provide a per-case server log directory. The utility prints a bounded server log tail when a serve test fails or selected result-extraction errors occur.

Summary
Configure and route server logs tests/integration/defs/perf/test_perf.py, tests/integration/defs/perf/utils.py
When _output_dir is set, the performance test provides an absolute detailed_results directory named for the engine directory. The utility creates the directory and stores server logs there. Without a configured directory, it uses the current working directory.
Print server logs on failures tests/integration/defs/perf/utils.py
The utility prints up to 200 lines from the final 64 KiB of the server log when a serve test fails or result extraction raises. It reports log-read errors without raising them.
NVIDIA/TensorRT-LLM#17298: Adds similar server-log diagnostics to a separate performance sanity harness.
NVIDIA/TensorRT-LLM#20979: Archives worker and server logs for failed disaggregated stress tests, using a separate harness.

The PR modifies test_perf.py and utils.py, but adds no test function or case. Existing serve cases exercise performance workflows without asserting log persistence, the 64 KiB and 200-line bounds, invalid-UTF-8 handling, missing or empty logs, or preservation of the original exception.
Add focused deterministic tests for these behaviors. If they are intended for CI, register them in the appropriate test list. Local or QA-only tests do not require CI registration.

Approving — the comments below are optional touch-ups, not blockers.
Writing the log straight into detailed_results/<case>/ fixes the "log vanished with the workspace" problem at its source, and the tail goes into captured stdout before stop_server() runs in run_metrics' finally, so it lands in JUnit system-out.
Two things beyond the inline notes:
Artifact size: the full server log is now kept for every serve case, passing ones included. Long perf runs with iteration logging can produce large logs. If that's a concern for the uploaded results directory, consider deleting the log on success, or say in the description that keeping it is intended.
Tests: the description lists 17 CPU checks, but none are in the repo. print_server_log_tail is pure file I/O and easy to cover with a short cpu_only unit test (missing file, empty file, >64 KiB file, invalid UTF-8). That would stop the bounding and "never raise" behavior from regressing silently.
