What's wrong

comfy run can report a failure to write its own job-state file as a lost connection to the
ComfyUI server, and tell the caller to re-run — for a job the server already accepted.

The async submit branch (the default, no --wait) persists its initial queued record through
_init_queued_state, which called jobs_state.write raw. Both of that helper's callers run after
the server has accepted the prompt, and the local one runs inside the try whose handler is:

except (WebSocketException, ConnectionError, OSError) as e:

So any OSError from the write — a config root that resolved somewhere unreachable, a read-only or
sandboxed home, a full disk — came back to the caller as, verbatim:

{
  "code": "ws_disconnected",
"message": "Lost connection to ComfyUI server: [Errno 2] No such file or directory",
"hint": "check the server is still running; re-run the command"
}

with exit 1. The job was queued every time, so a caller that obeys that hint submits the same
workflow a second time. An automated caller obeys it reliably: on Windows under Comfy Desktop, where
the CLI's config root resolves from USERPROFILE and the launching broker does not forward it, every
run hit this and 2–4 identical GPU jobs ran per request — 16 jobs for 6 requests in an overnight
QA pass. Linux was unaffected because expanduser("~") keys off HOME, which is forwarded.

The fix

The file already had the right primitive, and the right reason for it. _write_state wraps
jobs_state.write in try/except (OSError, ValueError) precisely because "a state-file failure must
never fail an otherwise-successful run"
, and every other call site in the file already null-checks its
Path | None return. _init_queued_state was the one site that bypassed it.

Routing it through _write_state means an accepted submit still reports queued, with
state_file: null to say no record was kept. That also covers the helper's other caller, the cloud
non-wait path, where there is no handler at all and the same raw call turned an accepted billable
job into an uncaught traceback.

The broad handler is left broad. Other OSError sources legitimately belong in it (a real
transport failure surfacing as one), so this removes the single source that did not belong, at its
origin, rather than narrowing the tuple and weakening a handler other paths still need.

A second route to the same report

_tail_state_file reaches that handler the same way: it runs from _announce_async_queued, i.e.
inside the same try, and its jobs_state.read raises from the same state_dir() mkdir. Verified
reachable — with state_dir raising FileNotFoundError, _tail_state_file(..., seconds=0.05)
propagated it straight into the handler and produced the identical bogus ws_disconnected +
"re-run the command".

It's pretty-mode-only, so it is not the path an automated caller takes (those run in JSON/NDJSON mode,
where the tail returns early) — but it is the path a human at a Windows Desktop terminal takes, and a
human obeying "re-run the command" also queues a duplicate GPU job. The function's docstring already
promised "Always safe to call", so this makes that true: both of its read sites now distinguish
"unreadable at all" from the ordinary "nothing written yet" the poll loop is built to wait through.

If you'd rather this PR were only _init_queued_state, the watcher.py change and its test class are
a clean separable revert.

Diagnosability

A swallowed write now logs its cause at DEBUG. The caller sees a null state_file and no error, so
that line is the only trail left; LOG_LEVEL=DEBUG surfaces it.

Tests

Each proven red against the raw call and green through the wrapper.

  • TestStateWriteFailureIsNotADisconnect (tests/comfy_cli/command/test_run_json.py) pins the
caller-visible envelope — which is what an automated consumer actually reads to decide to
re-run. test_local_async and test_cloud_async, each parametrized over three injection points
(state_dir, atomic_write_text, jobs_state.write) so the behaviour is pinned on the handler
rather than on one mock shape. Asserts no ws_disconnected anywhere in the stream, no "re-run the
command" hint, and exit 0 with the full documented prompt_preview → queued → envelope stream and
    state_file: null.
  • TestTailStateFileToleratesAnUnreadableStateDir (tests/comfy_cli/command/test_run_watcher.py)
covers the tail's two read sites — inside the poll loop, and the one after the Live block that
sits outside its except — over FileNotFoundError and PermissionError.

pointer to it from the state_file row. The documented type was already str | null, so this adds
no contract; it tells a machine consumer the thing this bug shows they need told — that
state_file: null is not a transport error and must not be retried.
  • CHANGELOG.md — one ### Fixed entry under [Unreleased], in the file's existing prose style.

Review round 1

The automated review raised eight findings; all eight are answered on their threads. Five were real
and are fixed in 6069c98, each with a test proven red against the previous commit — and all five
were consequences of this PR making state_file: null reachable, not pre-existing gaps:

  • ValueError is the other thing state_path() raises (6/6 reviewers) — it rejects a
server-supplied prompt_id failing _SAFE_PROMPT_ID, and _write_state swallows it, so an unsafe
id that used to stop at the write now continued to _tail_state_file and crashed there.
read_state now catches (OSError, ValueError), matching _write_state.
  • Those ids then reach Rich markup — prompt_id is server-chosen and lands in
Text.from_markup. Both sites now go through sanitize_markup; the tail truncates before escaping,
since slicing can split a markup sequence.
  • A watcher with no record to update is a pure-waste orphan, and watcher_spawned: true for it is
a claim consumers act on. Both async branches now skip the spawn when state_file is None and
report false. Matters more on cloud, where the watcher inherits credentials and outlives us.
  • The docs overclaimed "best-effort on every path" — narrowed to the paths actually covered, with
cloud --wait named as the gap.
  • The pretty panel printed a bare state None — now says the record was not written and to
    track by prompt_id.

Declined with reasons, not dismissed: moving the whole post-acceptance async tail outside execute's
try (as --wait does with completed_payload) is the right structural fix for "any future unguarded
local I/O in there re-opens the hazard", but the emit ordering in that block is pinned by
TestQueuedFollowsStatePersistence and TestBrokenPipeAtTheQueuedEmit, so it is a behaviour change
owed its own red/green rather than a rider here. Same for cloud --wait's raw writes, now documented.

One test was also genuinely able to pass without exercising its own guard (a 0.05s budget can let the
deadline pass before the loop body runs). It now uses a generous budget and asserts exactly one read,
pinning both that the loop body ran and that it returned from inside the loop.

Not in scope

This is the Python half of a two-repo fix. The environment half — forwarding USERPROFILE through the
Windows broker overlay, in Go — is tracked separately and owned elsewhere. Deliberately not done
here: no change to USERPROFILE handling, no Go, and no making expanduser Windows-aware. Without
that half a Windows Desktop run still loses its job-state record; it just no longer misreports why,
and no longer multiplies GPU jobs.

One adjacent item found and not fixed, reported instead: the cloud --wait path has raw
jobs_state.write calls (comfy_cli/command/run/__init__.py ~1279–1399), and the first sits before
that branch's try, so an OSError there is an uncaught traceback on an accepted billable cloud job.
That's a crash rather than this misreport — no ws_disconnected, no re-run hint, no duplicate submit —
so it belongs in its own change.

`comfy run`'s async submit branch (the default, no `--wait`) persisted its
initial `queued` job-state record through `_init_queued_state`, which called
`jobs_state.write` raw. Both of that helper's callers run *after* the server
has accepted the prompt, and the local one runs inside the try whose handler is

except (WebSocketException, ConnectionError, OSError) as e:

so any `OSError` from the write — a config root that resolved somewhere
unreachable, a read-only or sandboxed home, a full disk — came back to the
caller as:

    "code": "ws_disconnected",
"message": "Lost connection to ComfyUI server: [Errno 2] No such file or directory",
"hint": "check the server is still running; re-run the command"

The job was queued every time, so a caller obeying that hint submits the same
workflow again. An automated caller obeys it reliably: on Windows under Comfy
Desktop, where the CLI's config root resolves from `USERPROFILE` and the broker
does not forward it, every run hit this and 2-4 identical GPU jobs ran per
request (16 jobs for 6 requests in an overnight QA pass).

The file already had the right primitive and the right reason for it:
`_write_state` wraps `jobs_state.write` in `try/except (OSError, ValueError)`
because "a state-file failure must never fail an otherwise-successful run", and
every other call site null-checks its `Path | None`. `_init_queued_state` was
the one site that bypassed it. Route it through `_write_state`, so an accepted
submit still reports `queued`, with `state_file: null` to say no record was
kept. That also covers the cloud non-wait path, the helper's other caller,
where there is no handler at all and the raw call turned an accepted billable
job into an uncaught traceback.

`_tail_state_file` reaches the same handler the same way: it runs from
`_announce_async_queued`, inside that try, and `jobs_state.read` raises from
the same `state_dir()` mkdir. Its docstring already promised "always safe to
call", so make that true rather than leave a second route to the same bogus
report for the pretty-mode caller a human at a Desktop terminal is.

The broad handler is left broad. Other `OSError` sources legitimately belong in
it, so this removes the one source that did not rather than narrowing the tuple.

Swallowed writes now log their cause at DEBUG (`LOG_LEVEL=DEBUG`): the caller
sees a null `state_file` and no error, so that line is the only trail left.

Tests, each proven red against the raw call and green through the wrapper:
`TestStateWriteFailureIsNotADisconnect` pins the agent-visible envelope on both
async targets, with the `OSError` injected at `state_dir`, at
`atomic_write_text` and at `jobs_state.write`, asserting exit 0, `queued`,
`state_file: null`, and the absence of both `ws_disconnected` and the "re-run
the command" hint. `TestTailStateFileToleratesAnUnreadableStateDir` covers the
tail's two read sites.
A shared exception instance on a class attribute pins its `__traceback__`,
and so every frame it passed through, for the rest of the session. This suite
has already been OOM-killed once by retained frames.

📝 Walkthrough

The run command now reports accepted prompts as queued when state-file writes fail. It skips watcher startup when no state file is available. The watcher handles unreadable state files without raising and sanitizes prompt IDs before rendering.

Changes: Queued state handling

Layer / File(s) Summary
Best-effort state writes
comfy_cli/command/run/__init__.py, tests/comfy_cli/command/test_run_json.py, docs/json-output.md, CHANGELOG.md
Queued-state initialization uses _write_state, which logs caught OSError and ValueError failures at debug level. Local and cloud async submissions remain queued with state_file: null and skip watcher startup when writing fails. Local --wait continues to completion despite these write failures. Tests, documentation, and the changelog cover this behavior.
Unreadable state files
comfy_cli/command/run/watcher.py, tests/comfy_cli/command/test_run_watcher.py
The watcher uses guarded reads during polling and the final lookup. It returns when it cannot read the state file. It sanitizes prompt IDs before rendering. Tests cover read failures and prompt-ID rendering.

Priority: ⬇️ Low

Merge Risk: 🔵 Low · up to 971f4

Async submissions can be delayed when no state record was written, and the queued-event documentation can mislead consumers about whether that record exists. These bounded issues warrant owner awareness or follow-up.

Five findings from the automated review, all consequences of making
`state_file: null` reachable on the async submit path. Each is now covered by a
test proven red against the previous commit.

**`ValueError` is the other thing `state_path()` raises** (6 of 6 reviewers).
It rejects a server-supplied prompt_id that fails `_SAFE_PROMPT_ID`, and
`_write_state` swallows it. So an unsafe id that used to stop at the submit-time
write now continues to `_tail_state_file`, whose `read_state` caught only
`OSError` — a traceback on an accepted job, covered by neither caller's handler.
`read_state` now catches `(OSError, ValueError)`, matching `_write_state`.

**The same ids then reach Rich markup.** `prompt_id` is server-chosen and lands
in `Text.from_markup` in the tail's `render`, and in the pretty queued panel.
Raw markup there raises `MarkupError` after the job was accepted, or injects
into the terminal. Both sites now go through `sanitize_markup`, which the
surrounding code already uses for server-chosen strings; the tail truncates
before escaping, since slicing can split a markup sequence.

**A watcher with no record to update is a pure-waste orphan**, and reporting
`watcher_spawned: true` for it is a claim a consumer acts on. `_watch-job` opens
with `jobs_state.read`, so it exits immediately or dies on the same error. Both
async branches now skip the spawn when `state_file is None` and report
`watcher_spawned: false` — the value that already means "poll `comfy jobs
status` yourself". It matters more on cloud, where the watcher inherits
`COMFY_CLOUD_AUTH_TOKEN`/`COMFY_CLOUD_API_KEY` and outlives the parent.

**The docs overclaimed.** "Best-effort on every path" was wrong: cloud `--wait`
still writes directly, including inside its own error handlers. Scoped the
guarantee to the paths actually covered and named cloud `--wait` as the gap,
rather than quietly widening this change to a path it was not scoped to.

**The pretty panel printed a bare `state None`** with no explanation on a run
that otherwise succeeded. It now says the record was not written and to track by
prompt_id.

Declined, with reasons: moving the whole post-acceptance async tail outside
`execute`'s try — as the `--wait` path does with `completed_payload` — would be
the structural fix for "any future unguarded local I/O in there re-opens the
hazard". It is right, and it is a different change: the emit ordering inside
that block is pinned by several existing tests (state-write-before-queued-emit,
the BrokenPipe-at-the-queued-emit contract), so it deserves its own PR rather
than riding along here. Likewise cloud `--wait`'s raw writes, now documented.

Also tightened the new poll-loop test, which could pass without exercising the
guard it names: a 0.05s budget can let the deadline pass before the loop body
runs, leaving the post-`Live` read to consume the injected failure. It now uses
a generous budget and asserts exactly one read, which proves both that the loop
body ran and that it returned from inside the loop.

Skip the live tail when no state file was written.

If the atomic write fails but the state directory remains readable, jobs_state.read returns None. _tail_state_file then polls for its full eight-second default despite having no record to watch. Skip the tail when state_file is None so an async submission can return promptly.

Closes the two findings from CodeRabbit's second pass on #1023: an unsafe
prompt_id still reached Rich markup rendering via watch_command (the
remaining sink after the first review's fix), and the best-effort doc
conflated local --wait's completed envelope with the async queued one.
