I had a valid config and uninstall/reinstall the package overwrote the /etc/kanidm/ config files with examples 😢

That shouldn't happen, and instead dpkg should drop config.dpkg-dist & unixd.dpkg-dist and ask if you want to keep your version or install the maintainers one. That's how it's worked in my tests as well. Is it possible you've given system level instructions to always replace, or passed -y?

I'll admit I ran apt install -y kanidm-unixd ... didn't think it'd -y everything ?

Best I can figure out is that it's not -y that nuked it becuas the options for it are dpkg options. One possibility is that the old debs didn't have the files defined as conffiles, so the old hash is missing, but that would seem like a terrible design, and indeed I didn't run into it on my bookworm cutover.

Might need a repro before this one can be cracked, yet again we're a bit deeper than the average StackOverflow asker.

I'll leave it open for now but won't be able to test it again until last November at the earliest sorry 😄
