What

Ports the ADR governance behavior used by ComfyUI_frontend, adapted to comfy-cli’s Python toolchain. Comfy repositories should share canonical record semantics, status and supersession behavior, and review expectations; validator and CI implementations should remain native to each repository’s language and tooling.

  • adds a repository-local ADR template and naming/status guidance in AGENTS.md
  • marks Context, Decision, Alternatives considered, and Consequences as recommended review guidance rather than an enforced document schema
  • validates identifiers, metadata, duplicate IDs, companion directories, legacy references, and dangling ADR links
  • enforces the validator with Python, pytest, pre-commit, and a dedicated GitHub Actions job
  • adds an agent audit profile, Claude audit command, and CodeRabbit ADR compliance check
  • migrates three established decisions into Accepted ADRs: manager-owned unified dependency resolution, the frozen structured workflow-operation contract, and the versioned machine-output dialect
  • links the prior design and contract documents to their canonical ADRs while retaining their detailed specifications
  • migrates existing references to frontend ADR 0009 to its canonical ADR-SUBGRAPH-PROMOTION-0009 identifier so the new guard starts green
  • deliberately omits a hand-maintained ADR index, matching frontend’s current conflict-avoidance policy

The audit did not migrate the uv-compile PRD, E2E runbook, or keyframe-relay creative design: those are respectively a plan, a test procedure, and a product/workflow artifact rather than repositories of accepted architecture.

Verification

  • uv run --extra dev ruff check .
  • uv run --extra dev ruff format --check .
  • focused ADR and migrated-contract tests: 276 passed
  • uv run --extra dev python scripts/check_adrs.py
  • staged uv run --extra dev pre-commit run
  • exact pinned shared public-repo-hygiene scanner: 710 text files, zero findings
  • earlier full pytest smoke reached 672 passing tests before being stopped after 5m49s; no failures occurred before interruption

📝 Walkthrough

The PR adds ADR conventions and decision records, a validator for ADR files and repository references, and integrations for pre-commit and GitHub Actions. It also adds ADR compliance review instructions and updates existing references to the promoted-subgraph ADR’s full identifier.

Changes: ADR governance and validation

Layer / File(s) Summary
ADR guidance, records, and references
docs/adr/TEMPLATE.md, AGENTS.md, docs/adr/*, docs/op-vocabulary-v1.md, docs/DESIGN-uv-compile.md, docs/PRD-uv-compile.md, docs/json-output.md, comfy_cli/schemas/error_codes.md, CHANGELOG.md, comfy_cli/cql/promoted.py, comfy_cli/workflow_ops.py, comfy_cli/workflow_to_api.py, tests/comfy_cli/*
The template and contributor guidance describe ADR conventions. Three accepted ADRs record decisions on machine output, dependency resolution, and workflow operations. Related documents link to those records. Existing promoted-subgraph ADR references now use the full identifier; executable and test behavior is unchanged.
ADR validation and tests
scripts/check_adrs.py, tests/scripts/test_check_adrs.py
The validator checks ADR filenames, metadata, duplicate identifiers, companion directories, legacy references, and dangling ADR links. Tests cover these validation rules, including links resolved relative to their source.
Review policy and automated checks
.agents/checks/adr-compliance.md, .claude/commands/adr-compliance-audit.md, .coderabbit.yaml, .pre-commit-config.yaml, .github/workflows/adr-validation.yml
Review instructions define how to report ADR conflicts and undocumented durable decisions. The pre-commit hook and GitHub Actions workflow run the validator. The workflow also runs its tests.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Validate multiline reference definitions.

CommonMark permits an indented destination on the next line:

[dep]:
  MISSING-0002-record.md

validate_references processes lines independently, so the current pattern skips this valid definition and accepts the missing target. Link labels and titles can also span multiple lines. Parse complete reference definitions without a fixed lookahead limit.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Exclude fenced examples from reference-definition checks.

If an ADR shows [dep]: MISSING-0002-record.md inside a fenced code block, this branch treats the example as a link definition and rejects the ADR. CommonMark does not treat a definition inside a code block as a link definition. Track Markdown block context before validating reference definitions. (spec.commonmark.org)

I support standardizing ADR behavior with repository-native validation and filename-based discovery.

Two suggestions for the shared setup:

  • The existing Validation section is useful. Could the shared guidance consistently ask which invariants the decision establishes, how implementation will prove them, and, where production behavior changes, what health evidence and rollback conditions apply? Keep these as recommended prompts rather than mandatory headings, with changing results in linked tasks/PRs. This helps coding and review bots connect the decision to the actual outcome.
  • Share a small validator conformance corpus across repositories—exact statuses, valid dates, full-identifier collisions and supersession links—while keeping implementations native. Also explicitly distinguish running an ADR workflow from configuring its check as a required merge gate.

For review semantics, Accepted decisions should remain governing constraints until a replacement is accepted through the repository's review process. Merely adding a Proposed replacement on the PR branch should not authorize contradictory implementation.

Suggestion: add four items to the ADR template. Remove nothing.

Swarmhost keeps 532 decision records in docs/decisions/. These four items are in those records. This template does not have them.

1. Add a "Revisit triggers" section. Write the conditions that open the decision again. Give a value and a direction. Do not give an opinion. 81 of the 532 records have such a trigger. "Open questions" is not the same. Those questions stop at the status Accepted. A trigger operates after that status.
Examples: ADR 0120 L165-167 — "revisit when an operator asks twice". ADR 0515 L370-377 — gives the metric and the direction to watch.

2. Write the relation to other ADRs in the header. Use "Builds on", "Refines", "Amends" or "Supersedes". Add the ADR number. Then write what stays true in the other ADR. The reader then knows which other ADR to read. 447 of the 532 records do this.
Examples: ADR 0537 L10-11 — "Extends ADR 0414, which is unchanged". ADR 0386 L6-9.

3. Add a "What we reject" list. Keep it separate from "Alternatives considered". Alternatives are the options at the time of the decision. Rejections are rules for later work. The adr-compliance check needs the rejections.
Example: ADR 0009 L214-226 — a table of each rejected pattern and the reason.

4. Add the known limits to "Consequences". Write the holes that stay open. Give the reason for each hole. The "Negative" list gives the cost of the decision. It does not give the known holes.
Example: ADR 0537 L271-286 — "Known limitations, recorded rather than hidden".

Keep the identifier rules, the status values and the validator as they are. The Swarmhost records are weaker on these three points.
